The rule that matters
Only signers are paid.
If nine shards open the safe, those nine split the pot. The other five receive nothing. Not a reduced share. Nothing.
This makes waiting rational and dangerous at the same time. Every hour you wait, the threshold drops and your slice would be larger. Every hour you wait, more coalitions become capable of opening the safe without you.

It takes 12 shards at the start. It takes 2 at hour 36.
Why the pressure builds
The number of groups that can open the safe without you does not rise gradually. It goes vertical.

That number is displayed on the table at all times, counted from your own seat. It is the only thing on the page larger than the pot.
The leak
From hour 38, the treasury loses 6% of its value every hour.
The leaked value is used to buy and burn the token. Waiting stops being merely risky at that point and starts being expensive.
If nobody has opened the safe by hour 48, the remainder is split equally across all 14 shards. Nobody wins. Everyone recovers scraps. This is a failure state, not an outcome anyone should want.
Who holds the shards
Twelve accounts. Two recruited, ten sold. All of them public.
Two accounts hold two shards each and were recruited before launch. The remaining ten seats were sold, one to a person, each holding a single shard. Their negotiating happens in the open, on their own accounts, in front of their own audiences. A holder may pledge publicly to a coalition. Pledges cost gas, are recorded on-chain, and are not binding — the contract never reads them when verifying an open. Breaking one is permitted and permanently logged.
Coalitions assemble privately and strike without warning. A shard cannot sign for 3 hours after it changes hands, so anyone accumulating shards is visible for hours before it becomes usable. You can watch all of it. You cannot vote.
The table is open to everyone. Only twelve people can act on it.
